Scope of Work, Deliverables & Engagement Terms
This fractional role is focused on driving high-ROI improvements to Best Version Media’s proprietary back office systems, with a particular emphasis on evolving CRM functionality to support internal sales and operations teams. The engagement will include system and workflow audits, stakeholder alignment, solution evaluation (build vs. buy vs. integrate), and execution oversight.
Scope of Engagement:
- CRM & Back Office System Audit-Review the current tooling stack and workflows—Symfony (backend), Flutter and ExtJS (frontend), APIs, database architecture—to identify technical gaps and improvement opportunities.
- Discovery & Opportunity Mapping-Conduct structured sessions with key internal stakeholders to capture pain points, inefficiencies, and opportunities for automation or consolidation.
- Build vs Buy vs Integrate Analysis-Evaluate internal build vs third-party tool integration options for CRM and lead management needs. Deliver a recommendation matrix based on ROI, time-to-value, and technical feasibility.
- Roadmap & Requirements Definition-Create a phased, high-impact product roadmap along with detailed specifications and user stories tied to internal workflows and business objectives.
- Implementation Oversight & Cross-Functional Coordination-Collaborate with engineering, UX, QA, and operations teams to prioritize and deliver roadmap features. Lead sprint planning, milestone tracking, and ensure alignment.
- Training & Change Management Support-Develop training materials, adoption plans, and updated documentation to drive successful rollout and onboarding of new systems or processes.
Key Deliverables:
- Back Office CRM system audit and discovery insights deck
- Prioritized roadmap with ROI justification and success metrics
- Build vs Buy/Integrate recommendation report
- Product specs and user stories with technical documentation
- Oversight of at least one implemented milestone and usage feedback loop
- Develop 12-18 month product roadmap
- Incorporate long term transition plan for success after engagement
Time Commitment & Duration
This is a part-time, contract-based engagement expected to span 3–6 months, with an average time commitment of 20–30 hours per week. Flexibility in scheduling is available, though the role requires consistent availability for weekly planning, milestone reviews, and cross-functional collaboration sessions.
Skills and Requirements
- 7 years in Product Management or Product Ownership roles
- Strong product execution chops — you know how to prioritize, plan, and ship
- Previous experience in a fractional contract role
- Strong collaboration and communication skills, working across technical and non-technical teams.
